Most Microsoft 365 tenants still unready for Copilot as oversharing risks rise

A survey of 193 managed service provider professionals found AI and Copilot governance is now their fastest-growing client request, cited by 40 percent of respondents, ahead of broader security and compliance work. Only 10 percent said more than three-quarters of client tenants are ready for Copilot. Just 3 percent said every client tenant is ready. Nearly half, 47 percent, reported an AI- or Copilot-related data exposure or near miss in a client tenant in the past year. Data security and oversharing topped the barriers to offering Copilot as a managed service. Forty-one percent named oversharing as their main concern as AI spreads, and 77 percent lacked full confidence that every client tenant meets their own security baseline.
For years, messy Teams ownership, direct permissions, guest links, and abandoned sites stayed mostly invisible. Search was imperfect, users asked colleagues for files, and oversharing rarely surfaced unless someone opened an audit or a support ticket. Copilot demand sat behind licences and pilot enthusiasm rather than day-to-day admin risk. That balance has shifted. The same survey that shows governance demand spiking also shows readiness still rare and exposure events already common. When leadership asks for Copilot, the real work is permission hygiene and content cleanup across SharePoint and Teams, not another feature toggle. Small admin teams will feel that pressure first, because the gaps MSPs report are the same sprawl and sharing patterns already sitting in mid-size tenants.
Analysis
Treat this as confirmation to slow any Copilot expansion pitch until you have evidence on oversharing, not as a reason to buy a full governance stack. Pick your ten most-used Team sites and communication sites, review external sharing links, guest access, and obvious direct permissions this week, and bring that short list to the next readiness conversation.
