AI vendors can build lock-in above the model layer

A July analysis argues that AI companies are trying to capture value above the model layer through products, workflows, integrations and commercial terms. Its practical warning is that an agent embedded in a team can accumulate context and process knowledge that is difficult to move later.

Choosing an AI tool on answer quality alone misses the parts that become expensive to unwind: work history, connected systems, custom instructions, user habits and contract commitments. The more a tool acts inside an operating process, the more portability becomes an operational question rather than a procurement detail.\n\nThis does not mean avoiding integrated tools. It means deciding what should remain portable before a pilot becomes the team’s only way to complete a critical job.

Analysis

For one AI pilot, write down what data, prompts, workflow logic and evaluation evidence you would need to export if you changed provider. Use the gaps to shape your contract and pilot design.
